Overview

The Challenge

A global luxury retailer was in the middle of a major data modernization initiative, moving to Snowflake to support scalable and cloud-native analytics. At the same time, their operational reporting still relied on a legacy platform, which limited self-service reporting and prompted the need for a more modern, accessible solution.

To succeed, the retailer needed a partner who could help think strategically about every step of the migration—from data and tools to user adoption.

The Solution

Having worked with the retailer on previous initiatives, Concord’s BI team was asked to lead the BI transformation. The goal was to build a scalable reporting environment and help business teams confidently adopt self-service analytics.

To do this, we:

  1. Migrated critical operational reports to Sigma and rebuilt them to leverage Snowflake-optimized data models, giving teams timely and reliable access to insights.
  1. Designed and validated report-ready data models against strict quality thresholds so that every report delivered trusted information.
  1. Used GenAI-assisted SQL refactoring to speed development during the migration while keeping data accurate and governance standards intact.
  1. Trained business teams to navigate Sigma, explore data independently, and adopt self-service reporting, moving the organization toward a more data-driven culture.

While the client took a measured, crawl-walk-run approach to adopting Sigma, Concord partnered with users across the business to host training sessions and weekly office hours, providing real-time, “at-the-elbow” support to help new users navigate Sigma for the first time and learn to self-serve their analytic needs.

Results

The work transformed reporting and laid a foundation for long-term analytics success:

  • Modernized Reporting Environment: 150+ operational reports migrated and rebuilt on Snowflake-optimized models, providing reliable insights across Finance, Strategy, IT, Procurement, and Planning.
  • Accelerated Development: GenAI-assisted SQL refactoring reduced migration timelines while maintaining strict data integrity and governance.
  • Empowered Users: Business teams gained self-service access to governed data, reducing reliance on technical teams and accelerating decision-making.
  • Strategic BI Consolidation: Sigma is now the enterprise-standard BI platform, creating a foundation for retiring legacy tools.
  • Future Enablement: Ongoing training, adoption programs, and plans for an analytics Center of Excellence support sustained value.
